Challenge

An owner of a small hardware shop had not changed his prices in four years despite rising costs. He was losing margin but feared that raising prices would drive customers to a nearby competitor.

What we did

In a single First Stone session, we worked through his actual margin position, identified which product categories were most price-sensitive, and designed a selective increase that minimised exposure.

Outcome

He implemented targeted price changes over six weeks. No measurable loss of regular customers. Monthly margin improved by approximately 11% on the adjusted lines.

What we did

Over five weeks, we mapped the cash requirements, identified the staffing dependency risk, and built a sequenced crossing — five steps the owner could take before committing to a lease.

Outcome

The owner completed steps one through three over two months, confirmed the cash position was manageable, and signed a lease on the second outlet. The second location opened in month four without disrupting the original.

A service business navigating a difficult team transition

Challenge

A small professional services firm was restructuring after a senior team member of nine years resigned. The departure left gaps in client relationships, internal processes, and the owner's own confidence.

What we did

Six monthly sessions covered different dimensions of the transition — client communication, process documentation, a hiring decision, and the owner's own role as the firm stabilised. We stayed in step with what was actually happening rather than following a fixed plan.
